The Best Onboarding Process for Staff: PDF, Shadowing or Video?
The short answer: video paired with a quiz onboards staff fastest. A PDF handbook is the fastest to produce. Shadowing a senior is the most personal. But if the goal is a new hire who is confident and productive in days rather than months, watching a short video of the actual task and then passing a quiz on it beats both.
Option 1: The PDF handbook
Almost every SME has one. It took an afternoon to write, it lives in a shared folder, and it gets sent to every new hire with the words "have a read." It is the fastest option for the employer and the slowest for the employee. Reading about a task is not the same as seeing it done. Most people skim, few retain, and nobody can tell you afterwards who actually read it. The handbook is not useless, it is a good reference. It is just a poor teacher.
Option 2: Shadowing a senior
Pairing the new hire with your most experienced worker teaches real, practical detail, and it is how most Singapore SMEs onboard today. The problems are cost and consistency. Your best worker slows down for a week every time someone joins. Each senior teaches their own version of the process, including their own shortcuts. And when that senior is on leave, resigns, or retires, their version of the process leaves with them.
Option 3: Video, then a quiz
People learn fastest by watching someone do the task, then checking they understood. A two-minute video of your actual process, on your actual premises, can be replayed at midnight before a first shift without costing anyone else an hour. The quiz after it does the part the PDF and the shadowing both skip: it proves the message landed before the worker is on the floor. Record your best worker once, and every future hire learns from your best worker forever.
Which should an SME choose?
- Keep the handbook as a reference document, not as training.
- Keep shadowing for judgement-heavy work that only experience teaches.
- Move everything repeatable, such as safety briefings, machine operation, opening and closing procedures and service standards, into short videos with quizzes.
The best employee is a well-informed employee. How you inform them is a choice, and it is one of the cheapest competitive advantages an SME can buy. For a deeper look at the checking half of this equation, see how do I know my staff know what they need to know?
